In the rush to “do FinOps”, many organizations have traded technical complexity for a dangerous oversimplification. We’ve been told that if we can just find the “Cloud Unit” we can master the economics of the cloud.
The reality? Most organizations are getting FinOps more wrong than right. They are optimizing for the wrong metrics, listening to the wrong advisors, and ultimately strangling the very innovation the cloud was supposed to provide.
The Mirage of the “Cloud Unit”
The industry is currently obsessed with “Cloud Units”, normalized metrics like cost per transaction or cost per compute hour. While the intent is to give CFOs a simple way to understand spending, it is fundamentally flawed.
Cloud environments are not machines, they are ecosystems. When you attempt to reduce an ecosystem to a single static metric, you lose the context of value.
The Pitfall: If you reduce your cost per transaction but see customer latency skyrocket, you haven’t succeeded. You’ve achieved a false positive that could jeopardize the business.
The Conflict of Interest and the Waste in Layers
One of the most significant barriers to a successful FinOps practice isn’t technical, it’s the advice you’re paying for.
We must move away from the narrative dictated by many system integrators with conflicting interests. These organizations often operate in a cycle of selling conflicting services:
- The Overbuild: They are incentivized to implement complex, high-consumption architectures that maximize their implementation fees.
- The “Optimization” Layer: They then sell FinOps advisory services to “reduce” the waste they helped build.
This effectively introduces waste in layers. Instead of lean, value-driven architecture, you end up with expensive infrastructure managed by expensive tools, advised by people who profit from the complexity. When your advisor is also your builder, the incentive is rarely to eliminate the bill, it’s to manage the bloat.
Hard Value vs. Soft Value
FinOps fails when it only looks at the “Hard Values”, the literal money saved on a bill. The true value of cloud lies in the “Soft Values,” which are much harder to calculate but far more important:
- Agility: The ability to pivot based on market demand.
- Innovation Capacity: The speed at which you can move from idea to production.
- Scalability: Provisions on demand without the 6-month lead time of hardware.
The Reality Check: If you are only looking for cost savings versus traditional data centers, the cloud will almost always look like the wrong choice. You come to the cloud for the potential savings, but you stay for the agility. If you aren’t measuring that agility, you aren’t doing FinOps.
A Practical Path Forward with Bespoke Metrics
To move beyond failing FinOps, you must abandon “one-size-fits-all” formulas. Your metrics must be bespoke to your problem domain.
Identify Critical Business Outcomes
Don’t start with the cloud bill, start with the business goal. How does your company define success? Is it viewer minutes? Transaction speed? Regulatory compliance?
Design Balanced Scorecards
Create a dashboard that balances efficiency (cost) with value creation (performance).
- Streaming: Track “Cost per Viewer Minute” alongside “Quality of Experience” metrics. If the cost goes down but buffering goes up, the FinOps initiative is a failure.
- Finance: Track “Transaction Cost” alongside “Regulatory Compliance Speed.”
- Lending/Risk: Track “Cost per Risk Assessment” alongside “Time-to-Decision.” Lowering compute costs by running simpler risk models is a failure if it extends the loan approval window and causes the customer to abandon their application for a faster competitor.
- Fraud/Security: Track “Fraud Detection Compute Cost” alongside “False Positive Rate.” Optimizing for cheaper, less intensive security scans is counterproductive if it increases the number of legitimate transactions being blocked and damages customer trust.
Reclaim the Role of the Architect
Architects are not just there to make technology play together. An architect’s true job is to translate business requirements into technology configurations. If your architects aren’t part of the financial conversation, your FinOps practice is just accounting, not operations.

Stop looking for the simple formula. Stop accepting “waste in layers”. Start building a sophisticated, domain-specific model that treats the cloud not as a utility to be minimized, but as a growth engine to be optimized.
